Step 1. Establish the decision criteria
- Confirm the strategic priorities that will guide the reprioritization
- Validate available execution capacity with Finance, HR and delivery leaders
- Confirm governance roles and decision authority
Step 2. Review the portfolio
- Assess every active initiative against strategic alignment, expected value, delivery risk and resource requirements
- Identify dependencies between initiatives
- Highlight initiatives that no longer support current business priorities
Step 3. Reprioritize the portfolio
- Review initiatives using the agreed prioritization criteria
- Decide which initiatives should continue, be deferred, be rescoped or be closed
- Document every decision together with its business rationale
Step 4. Communicate the changes
- Inform sponsors before communicating portfolio decisions more broadly
- Publish the updated portfolio view with priorities, owners and next steps
- Update the governance cadence and portfolio reporting as required
- A revised governance calendar that reflects the new shape
